Who small runs are for

Most factories in India are set up for volume. That is why new brands often hear minimums of 300, 500 or more per style.

Small runs suit you if you are:

  • A new label launching a first collection and not yet sure which styles will sell.
  • Dropping in small batches, releasing a few styles every few weeks instead of two big seasons.
  • Testing a style before committing to depth, such as a new silhouette, fabric or print.
  • Selling direct to customers online or through pop-ups, where holding too much stock hurts more than a slightly higher unit cost.
  • An established brand trying a new category, such as a womenswear label adding kidswear or co-ords.

How Sourcingo works from 25 pieces per style

Sourcingo is a buying house in Jaipur. We match your styles with partner factories from a network of 80+ verified units across seven hubs, and we pick units that are set up to run small batches well. That matching is what makes a low minimum workable: the order goes to a unit for which 25 or 50 pieces is a normal job, not an interruption.

Minimums start from 25 pieces per style. The exact minimum for your order is confirmed once we see the specs, because fabric, dye and print choices change what is possible.

Small does not mean skipped steps. Every style is sampled, and you sign off on fit, fabric and finish before bulk. Our own team watches production on the factory floor and checks finished goods against the approved sample before packing. Production takes 45 days from sample approval to dispatch.

What raises the minimum

The cut-and-sew work is rarely the limit. The materials usually are. These are the most common reasons a minimum goes above 25:

  • Fabric dyed to your colour. Dye houses work in lots. A custom shade usually needs enough fabric to fill a lot, which can be far more than 25 garments use. Choosing a colour the mill already holds avoids this.
  • Custom prints. A screen or digital print developed for you has set-up work. Hand block printing has its own logic: blocks and colour mixing are done per design and colourway.
  • Yarn-dyed fabrics. Checks, stripes and yarn-dyed shirtings are woven to order, often with mill minimums in hundreds of metres.
  • Knitted-to-order fabric. A specific GSM, blend or rib in a custom colour may need a minimum knit and dye run.
  • Custom trims. Moulded buttons, engraved hardware or a special zip colour can carry their own minimums from trim suppliers.
  • Heavy embellishment. Hand embroidery, beadwork or appliqué may need a set-up that only pays off over more pieces.

You can still use these. Just know the cost or minimum changes before you design around them.

How to plan a small first order

A good first order is narrow and deep enough to learn from. Some practical rules:

  1. Keep the style count tight. Six to ten well-made styles teach you more than twenty thin ones.
  2. Limit colours per style. Two colours of one shirt at 25 pieces each is a cleaner test than five colours at a handful each.
  3. Use available fabrics where you can. Ask what is in stock or readily available in your fabric type. Save custom dyes and prints for the styles you are most sure of.
  4. Plan your size spread. At small quantities, every size counts. Base your ratio on your own sales data if you have it, and expect to sell through the middle sizes first.
  5. Build sampling into your launch date. The 45 days start at sample approval. Sampling comes first, and how long it takes depends on the style and how fast you approve.
  6. Send a complete brief. Categories and style count, quantity per style and colour, target cost or retail price, size range and fit, launch date, and any sketches, mood boards or tech packs. With that, we return a costing and line plan within 48 hours.

If you do not have tech packs, our in-house designer can turn sketches, mood boards and reference photos into flat sketches and tech packs.

What you trade off

Low minimums are useful, but they are not free. Be clear-eyed about these:

  • Higher cost per piece. Set-up time, marker making and sampling are spread across fewer units. A garment at 25 pieces will cost more than the same garment at 500.
  • Fewer fabric choices. At small quantities you mostly work with fabrics that already exist, not ones made for you.
  • Less room for custom colours. Dyed-to-order shades usually need volume.
  • Freight per unit. Shipping a small carton abroad costs more per piece than a full pallet. Factor this in if you sell outside India.

The upside is that you only make what you can sell, learn fast, and reorder the winners. Many brands find that worth a higher unit cost, at least for the first few drops.

Reordering and scaling up

When a style sells, reordering is easier than the first run. The tech pack, approved sample and fabric source already exist. As quantities grow, your cost per piece usually comes down and more fabric and dye options open up. You can move from stock fabrics to custom colours once the numbers justify it.

The same team and factory network run bulk programmes for retailers and established brands, so you never have to change partners as you grow. See bulk and retail programmes.

Your team also gets a login to the client portal after the first order is confirmed. It shows stage-by-stage status, sample approvals and comments, and due and delivery dates, which helps when you are running several small drops at once.

Questions

Is 25 pieces per style, per colour or per size?

The starting minimum is 25 pieces per style. How that splits across colours depends on the fabric: if each colour needs its own dye lot or print run, the minimum per colour can be higher. We confirm the exact figure once we see your specs.

Will a small order get lower priority than a big one?

We match small orders to units that run small batches as normal work, which is the main protection. Our team also monitors production on the floor and checks goods against your approved sample before packing.

Can I make a low MOQ order with my own custom print?

Yes, but a custom print often raises the minimum or the cost, because of set-up work per design and colourway. Hand block prints in Jaipur work differently from screen or digital prints, and we will tell you what applies to your design.

Do I need a tech pack to order small?

No. A tech pack helps, but you can send sketches, mood boards or reference photos. Our in-house designer turns them into flat sketches and tech packs before sampling.

Can brands outside India order small runs?

Yes. We work with brands in India and abroad, and provide logistics support including customs clearance. Freight per piece is higher on small shipments, so plan for it in your costing.
